What an AI agent actually is in a business context
An AI agent is a software system that:
- Receives a trigger (an event: a new CV in the ATS, a new invoice in a folder, a new ticket in the helpdesk, an inbound email from a specific domain).
- Executes autonomously a sequence of steps: reads data, applies rules, makes decisions, writes to business systems.
- Notifies a human only when intervention is needed (edge case, strategic decision, error).
- Logs every step for audit, debugging, and continuous improvement.
Different from a chatbot (which responds to a person asking something), different from Make/Zapier automation (which runs if-this-then-that rules but without language or judgment), different from an AI assistant like ChatGPT/Copilot (which assists a human doing their work).
The AI agent does the work — it doesn’t assist with it.

The 4 types of AI agents in business
There is no such thing as a “generic AI agent”. There are 4 distinct families, each with different use cases and maturity levels.
1. Operational agents (the most common)
Execute a recurring process end-to-end: they receive input, apply rules plus AI, and write to a system. Examples: candidate screening agent, invoice processing agent, ticket routing agent.
When it makes sense: high-volume processes (20+/week per person) with structured output.
2. Conversational agents (chat-first)
Interact with an external user (customer, candidate) via chat or email, maintaining conversation memory, delivering personalised responses, and escalating only when needed.
When it makes sense: frontline customer support, lead qualification, scheduling, user onboarding.
3. Decision agents (rarer, higher risk)
Make decisions that directly affect the business: dynamic pricing, marketing budget allocation, approving or rejecting applications. These require heavy governance and continuous oversight.
When it makes sense: only after gaining experience with the first two types, and with compliance and risk teams involved.
4. Hybrid agents (the 2026 frontier)
Combine operational + conversational + decision capabilities on a complex workflow. Example: a recruitment agent that screens candidates, communicates with them by email to qualify, schedules interviews, and proposes a motivated shortlist with scores to the human recruiter.
When it makes sense: once you have solid foundations and a reasonable budget (€30k+ for the first one).
When an AI agent makes sense (and when it does NOT)
Not every process is a good fit. The criteria we use on Soraia projects to say “yes” or “no”:
The 4 “yes” criteria
- High repetitive volume — at least 20–30 tasks/week per dedicated person. Below this threshold, a custom agent doesn’t justify the investment.
- Structured output — the result must land in a system (CRM, ATS, ERP, database) or in a standardised communication. If the output is “discuss in a team meeting”, it doesn’t make sense.
- Reasonably clear rules — criteria must be documentable. If you ask a recruiter “why did you reject this CV?” and the answer is “gut feeling”, the agent cannot learn.
- Measurable baseline — you need to know how much time and money the process costs today. Without a baseline, you cannot assess whether the agent is delivering value.
The 3 “no” signals
- Process that will change in the next 3 months — building on unstable workflows is waste.
- Team of fewer than 10 people with highly varied tasks — better to give everyone a business AI assistant (ChatGPT/Copilot) and stop there.
- Zero buy-in from the operational team — an agent the team doesn’t accept gets forgotten. Change management matters as much as the technology.
How a custom AI agent is built (the 4 phases)

Phase 1 — Discovery & Baseline (1–2 weeks)
Map the current process, time human effort across 10–20 real tasks, identify bottlenecks, define the single primary metric (e.g. “recruiter hours/week recovered”). Phase 2 — Build (2–3 weeks)
Build the agent: prompt engineering, integration with the client’s systems (CRM, ATS, etc.), escalation rules, audit log, safety guardrails. Iterative development with weekly reviews.

Go-live in shadow mode (the agent runs, humans check), then a gradual switch to full production. Training for the team responsible for supervising it. Operational documentation.

Common mistakes when introducing an AI agent

1. Skipping the baseline. “We think it’ll save us 50%” is not a baseline — it’s an opinion. Without a timed pre-agent data point, the post-agent result is impossible to evaluate.
2. Scope creep. The agent starts for “CV screening in recruitment” and two months later is being pushed to handle payroll too. This is how 70% of AI projects fail.
3. Zero initial supervision. The agent must be deployed in shadow mode before going into real production. Skipping this phase = a burnt candidate at the first visible mistake.
4. Building before training. The operational team must understand what the agent does, what it doesn’t do, and when to step in. AI training accounts for 40% of the value delivered.
5. Hidden vendor lock-in. Check the contract: is the code yours from week one? Can you replace the vendor independently? Can you bring development in-house later? Without these clauses you are tied in for years.
